On the coming shift from fixed interfaces to adaptive systems
For most of the history of software, there has been a quiet but powerful assumption underneath every product: the interface is fixed, and the user must adapt to it.
You learn where the buttons are. You memorize the logic of the menus. You adjust to the designer’s view of the world. If the workflow feels unnatural, that is your problem. If the layout does not match how you think, you work around it. Good software made this easier, bad software made it painful, but the underlying contract stayed the same: the product was stable, and the human learned the machine.
I think that contract is beginning to break.
As AI coding becomes more capable and software becomes more dynamic, we are moving toward a different future — one where people may still use the same product, but not the same interface. The system underneath may be shared, but the surface may become increasingly personal: different layouts, different flows, different information density, different defaults, different priorities. Not just content personalized for the user, but the interface itself.
That is a much more radical shift than it first appears.
Beyond recommendation engines
Today, when people talk about personalization, they usually mean recommendation engines. The app learns what videos you watch, what products you click, what music you skip, and it feeds you more of what you are likely to want. That is already powerful, but it is still narrow. It changes what you see, not how you use the software.
The next step is more profound. It is not just a recommendation engine for content. It is a recommendation engine for interaction.
Imagine two people opening the same application. One prefers dense, data-heavy views, keyboard shortcuts, and minimal visual noise. The other prefers more guidance, fewer choices at once, and prominent next actions. One user wants a CRM to feel like a spreadsheet. Another wants it to feel like a command center. Another wants to interact mostly through chat and only pull up detail when necessary. In a world of traditional software, all three are forced into a compromise. In a world of AI-native software, the same system may present itself differently to each of them.
This is the path that excites me most about the future of user experience.
Why it now feels plausible
The reason it now feels plausible is not simply that models are getting smarter. It is that several changes are arriving at once.
First, interface generation is becoming cheaper. In the past, every variation of a product experience had to be manually designed, built, tested, and maintained. That made deep personalization expensive and impractical. At scale, companies could afford only one primary interface, maybe with a few settings layered on top. But as AI-assisted coding improves, the cost of generating and maintaining UI variants drops. Software will increasingly be able to compose, rearrange, and adapt its own surface within defined rules.
Second, software is getting better at understanding user behavior as more than just click history. It can begin to model preference in a richer way: how someone sequences work, what they ignore, what they repeatedly search for, what slows them down, what overwhelms them, what level of abstraction they prefer, whether they like exploration or structure, whether they tend to act immediately or inspect carefully first. Once a system can build that kind of profile, the interface no longer needs to stay generic.
Third, the architecture of software is slowly becoming more semantic. This matters more than most people realize. If an application only knows it has pages and buttons, personalization stays superficial. But if it understands that this thing is a lead, this other thing is a task, this is a risk, this is an approval, this is a property, this is a buyer — and this user tends to care about risks before opportunities — then the system can begin shaping itself around meaningful work rather than cosmetic preferences. That is when personalization becomes structural rather than decorative.
The four stages of adaptive software
I do not think this shift will arrive all at once. It will likely happen in stages.
The first stage is adaptive assistance. The interface remains mostly fixed, but the software starts surfacing likely next steps, hiding irrelevant noise, pre-filling actions, and offering suggestions based on prior behavior. We already see the early forms of this.
The second stage is adaptive layout. Components move. Panels collapse. Key actions become more prominent for one user and less prominent for another. The product still feels recognizably the same, but it starts to reorganize itself around how each person actually works.
The third stage is adaptive workflow. At this point, the system is not just rearranging the same furniture. It is changing the room. A task that takes one user six steps may become a two-step flow for another. A novice may be guided through a safe path. An expert may be given a compressed, fast-lane experience. The interface starts reflecting not only preference, but capability and intent.
And then eventually comes the most ambitious version: generative interface surfaces. The “app” becomes less a bundle of static screens and more a dynamic interpreter sitting on top of a stable backend of data, rules, permissions, and actions. The system understands what can be done, what matters right now, what this user usually wants, and then assembles the right interface in context.
At that point, software starts to feel less like a product you open and more like an environment that meets you where you are.
The catch: people also want orientation
But there is a serious catch.
People do not only want efficiency. They also want orientation.
A great interface does more than reduce clicks. It builds trust. It gives a sense of place. It helps the user feel grounded. If an app becomes too fluid — if buttons move unpredictably, if information appears and disappears without clear reason, if the structure keeps shifting beneath the user — the experience quickly becomes disorienting. What sounds intelligent in theory can feel unstable in practice.
So I do not think the future is one where interfaces mutate endlessly. The winning products will not be shapeless. They will be adaptive, but within constraints. They will have stable anchors and flexible regions. They will preserve familiarity while personalizing emphasis. The goal is not constant reinvention. The goal is quiet alignment.
The new role of designers
That changes the role of designers in an important way.
In a hyper-personalized world, designers are no longer just drawing the one correct screen. They are designing the grammar of adaptation. They decide which elements must stay stable, which can move, how far personalization is allowed to go, what signals the system should trust, when the user should override the machine, and what kind of experience still feels coherent across many forms. The job becomes less about crafting a single artifact and more about defining a living system of boundaries, patterns, and principles.
Product teams will have to think differently too. Instead of asking, “What is the best default interface?” they may increasingly ask, “What should remain universal, and what should adapt?” That is a different product philosophy altogether.
Where it will show up first
I also suspect this future will show up first in serious work software rather than in consumer apps.
In professional tools, the gains are obvious. Different users genuinely have different jobs, different operating styles, different tolerances for complexity, and different definitions of speed. A principal, an operations lead, and a junior coordinator may all use the same platform, but they do not need the same experience. Forcing them into one shared interface is often a compromise disguised as simplicity.
In consumer software, personalization matters too, but there are stronger forces pushing toward consistency: branding, habit, support, social familiarity. Work software has more room — and more need — for interfaces that adapt deeply to the individual.
A danger worth naming
Still, there is one danger worth naming clearly: hyper-personalization could become an excuse for weak product thinking.
If the underlying model of the software is bad, no amount of AI-generated interface variation will save it. Personalization cannot fix a broken ontology. It cannot compensate for unclear objects, messy permissions, or incoherent workflows. In fact, it may make those problems worse by hiding them behind endless adaptation. The best personalized software will still need a strong spine: clear system architecture, clear logic, clear primitives, clear rules.
So the future I imagine is not infinitely fluid software. It is software with a stable core and an adaptive surface.
One coherent system underneath.
Many valid expressions on top.
That, to me, is where AI-native interfaces are heading. Not toward one magical UI that works for everyone, but toward systems that can express themselves differently for different people without losing their integrity.
For a long time, we have accepted a world where humans learn software. We click where we are told, follow paths we did not choose, and adapt ourselves to fixed interfaces built for the average user.
But the average user was always a fiction.
The real future is more personal than that. The best software will not just help us do work. It will learn how we think, how we decide, what we care about, and how we prefer to move. It will not merely recommend content. It will shape the interaction itself.
And when that happens, using the same product will no longer mean having the same experience.
That is the real shift.
In the past, users learned software.
In the future, software will learn users.
